1. In the beginning, how was Starbucks different from other coffee options for coffee drinkers in the United States? What activities and assets did Starbucks leverage to differentiate itself from competitors? Starbucks strategy at the beginning was based upon creating a symbolic-expressive value trough a social meaning concept of offering the American community meeting places; this positioned its original products and made associations to identify consumers with self-expression providing personal, social and sociocultural meaning.

Assets acquired such as Starbucks-branded locations were decorated with detailed patrons to define a symbolic environment focused in giving privileged interactions with specialized staff (baristas) to support status and privilege. Starbucks focused in assuring supply chain innovation upon differentiation in the coffee tone providing unique flavor products and consistency in the product quality, specialized service and speed.

2. When Starbucks was rapidly expanding its store locations in 2006–2009 it made specific changes in order to facilitate that growth. What did Starbucks gain—and give up—as a result of each change?

Starbucks made operational changes to facilitate its rapid expansion. First, it changed La Marzocco machines for Verismo models, which were automatic and produced espresso quicker. This reduced the costs of training baristas and reduced the time of the process, so customers were served more quickly. However, some customers argued that the new machines produced lower quality coffee and the customer-barista relationship was lost.

Other operational change was coffee grinding. At the beginning, coffee was grounded throughout the day for best tasting. In order to reduce time, Starbucks started shipping pre-ground coffee to its stores. However coffee quality could be compromised by

    Thirty years ago Starbucks was a single store in Seattle 's Pike Place Market selling premium roasted coffee. Today it is a global roaster and retailer of coffee with over 7,000 stores in U.S. and outside U.S. Starbucks Co. set out on its current course in the 1980s when the company 's director of marketing came back from a trip to Italy enchanted with the Italian coffeehouse experience. Schultz persuaded the company 's owner to experiment with the coffeehouse format-and the Starbucks ' experience was born. The basic strategy was to sell the company 's own premium roasted coffee, along with freshly brewed espresso-style coffee beverages, a variety of pastries, coffee accessories, teas, and other products, in a tastefully designed coffeehouse setting. The company also stressed providing superior customer service. Reasoning that motivated employees provide the best customer service, Starbucks ' executives devoted a lot of attention to employee hiring and training programs and progressive compensation policies that gave even part-time employees stock option grants and medical benefits.     To support the rapid expansion that Starbucks was making in their retail stores, they also made operational changes so as to keep the costs down. One of these was to reduce the time taken and to serve each customer and cost of training the baristas by replacing the older espresso machine (Marzocco) with a push-button Verismo models. While earlier, using the older model, the barista would talk to the customers while preparing the coffee, the new model blocked the view and hence removed the theatrical quality about the experience of having coffee at Starbucks. Another change was to ship packets of ground coffee to stores. This was in contrast to the earlier process of centrally roasting the coffee beans and distributing the whole bean to the stores. The beans were then ground immediately before brewing to preserve the freshness and giving a superior taste to the coffee. Hence a trade-off was made for lesser time consumption of serving at the expense of the taste and quality of the coffee. As Starbucks was expanding vigorously, they found it difficult to keep up with the operational and supply chain management demands. Very frequently, the stores ran out of ingredients and did not carry consistent merchandise. To keep the sore-opening costs low, the formats of the stores were kept limited to four standard designs. This again would have provided limited experience to the customers while the earlier value proposition was to provide a ‘lifestyle product’ with aspirational value and the stores were meant to provide an ambience for the customers to relax. All these decisions led to significant trade-offs in terms of customer experience and customer’s perception of taste and quality of product and these deteriorations would have eventually led to reduction in customer satisfaction.
